A flaky test is not just an annoying red check. It is a signal that something in the system is not deterministic enough, not isolated enough, or not understood well enough. That is why I do not want an AI agent to blindly "fix the test" until CI passes. Sometimes the test is bad, the implementation is racey, the mock is wrong or the product behavior is actually unclear. The correct workflow is not make CI green. The correct workflow is "explain why CI is red, prove the cause, then patch the smallest thing."

The thing AI can't do yet is hold the whole codebase in its head and say "we already have a pattern for this, three files over." So you get a new pattern. Every time.

Something unexpected happened across a few recent projects. We set up strict component constraints, token enforcement, and behavioral tests before letting AI touch the codebase. The first week was slower. By week three, every AI-generated PR was landing cleaner than the one before. Not because the model improved. Because the system was teaching it what "correct" meant in our context. That's when the framing shifted for me. From "how do we protect the codebase from AI" to "how do we make the codebase train AI to be better"

Your CI fails AI tests for the wrong reason. Most teams gate AI features the same way they gate deterministic code. One assertion. One expected output. Run, pass, ship. Then the same prompt returns a slightly different sentence next Tuesday and the build is red for nothing. Here is the gate I run instead. Three layers, ordered by speed. 1. Schema check. Did the LLM return valid JSON with the fields I asked for? Cheap. Catches a big chunk of regressions before any model judges anything. 2. Property checks. Length within bounds. No PII leaked. Refusal rate under threshold. Fast and deterministic. 3. Reference judge. Run last on a small set. LLM-as-judge against golden examples, scored on a rubric, not exact match. I budget the slow tier. 50 prompts in the regression set, not 5,000. Catch the drift signal, not every wiggle. Result: builds fail when behavior changes. Not when wording does.
